AI's Impact on the Software Development Lifecycle
How AI is changing requirements, design, coding, testing, deployment, and maintenance, and which parts of the software lifecycle stay stubbornly human.

Part of the series: Software Engineering in the LLM Era
If you have been building software for a while, the basic loop is familiar:
Requirements → Design → Code → Test → Deploy → Maintain
Each phase has its own rituals, tools, and politics. Most experienced teams know where the pain usually shows up.
Then AI arrives and starts poking at every phase at once:
- Requirements write themselves (sort of)
- Design documents generate from prompts
- Code writes itself (but needs review)
- Tests generate automatically (but miss edge cases)
- Deployment scripts draft themselves
- Maintenance becomes… conversation?
This is where a lot of teams are now:
AI isn’t just changing how we code. It’s changing every phase of software development.
I do not think AI erases the software development lifecycle. I think it puts pressure on every step of it.
Some parts get faster. Some get sloppier. Some barely change at all. That is the frame for this article.
Phase 1: Requirements Gathering
With AI in the loop, stakeholder interviews still happen, but they get recorded and transcribed automatically. The model drafts user stories and acceptance criteria from the transcript, flags gaps and inconsistencies, and formats the output. A human still reviews, refines, and signs off. What used to take days of writing now takes hours of editing.
class RequirementsAssistant:
"""AI assistant for requirements gathering."""
def process_interview_transcript(self, transcript):
"""Extract requirements, user stories, and open questions from a transcript."""
prompt = f"""
From this interview transcript, extract:
1. Functional and non-functional requirements
2. User stories (As a [user], I want [goal], so that [benefit])
3. Acceptance criteria (Given/When/Then)
4. Open questions and edge cases not discussed
Transcript:
{transcript}
"""
return self.llm.generate(prompt)
What Changes
| Aspect | Before | After |
|---|---|---|
| Transcription | Manual notes | AI transcribes + summarizes |
| Story generation | Manual writing | AI drafts, human refines |
| Gap analysis | Experience-based | AI identifies patterns |
| Formatting | Manual | Automated |
| Human role | Writer | Editor + validator |
What Stays the Same
- Stakeholder conversations (still need human empathy)
- Priority decisions (still need human judgment)
- Final sign-off (still need human accountability)
Phase 2: System Design
AI can propose several architecture options from the same requirements, document the trade-offs for each, and generate diagrams and ADRs afterward. The decision itself, and the accountability for it, still belongs to a human.
class ArchitectureAssistant:
"""AI assistant for system design."""
def propose_architectures(self, requirements, constraints):
"""Propose several architecture options with trade-offs."""
prompt = f"""
Based on these requirements and constraints, propose 3 architecture
approaches. For each: overview, components, trade-offs, and when to
choose it.
Requirements: {requirements}
Constraints: {constraints}
"""
return self.llm.generate(prompt)
What Changes
| Aspect | Before | After |
|---|---|---|
| Option generation | Manual research | AI proposes multiple options |
| Trade-off analysis | Experience-based | AI documents systematically |
| Diagram creation | Manual drawing | AI generates from description |
| Documentation | Labor-intensive | AI drafts, human refines |
| Human role | Creator | Decision-maker + editor |
What Stays the Same
- Final architecture decisions (still need human judgment)
- Accountability for decisions (still on humans)
- Understanding business context (still requires human knowledge)
Phase 3: Implementation (Coding)
AI reads the spec, proposes an approach, and generates boilerplate and common patterns. A human still writes the complex logic, reviews the AI’s suggestions, and approves before anything ships.
class CodingAssistant:
"""AI assistant for implementation."""
def generate_implementation(self, spec, codebase_context):
"""Generate an implementation that follows the project's existing patterns."""
prompt = f"""
Implement this feature following the project's patterns.
Requirements: {spec}
Existing codebase context: {codebase_context}
Include type hints, docstrings, error handling, and basic tests.
"""
return self.llm.generate(prompt)
What Changes
| Aspect | Before | After |
|---|---|---|
| Boilerplate | Manual | AI generates |
| First draft | Human writes | AI drafts, human refines |
| Code review | Manual | AI assists, human decides |
| Test generation | Manual | AI generates, human extends |
| Human role | Writer | Editor + architect |
What Stays the Same
- Complex business logic (still needs human understanding)
- Architecture decisions (still need human judgment)
- Final accountability (still on humans)
Phase 4: Testing
AI generates test cases and test data from the spec, and flags edge cases a human might not think to write: empty inputs, boundary values, race conditions, network failures. It’s less reliable at catching domain-specific gaps, so the output still needs a human pass before it’s trusted.
class TestingAssistant:
"""AI assistant for testing."""
def identify_edge_cases(self, spec):
"""Identify edge cases worth testing."""
return self.llm.generate(f"""
Identify edge cases for this specification: empty/null inputs,
maximum values, invalid inputs, race conditions, concurrent access,
network failures, resource exhaustion.
Specification:
{spec}
""")
What Changes
| Aspect | Before | After |
|---|---|---|
| Test creation | Manual | AI generates first draft |
| Edge case discovery | Experience-based | AI systematically identifies |
| Test data | Manual creation | AI generates |
| Failure analysis | Manual debugging | AI suggests root causes |
| Human role | Creator | Validator + extender |
Phase 5: Deployment
AI drafts deployment scripts, validates configuration against the target environment, and produces a first pass at the operational runbook from a description of the system. A human still reviews and executes the deployment.
class DeploymentAssistant:
"""AI assistant for deployment."""
def generate_deployment_script(self, app_config, target_env):
"""Generate a deployment script with checks, steps, health checks, and rollback."""
prompt = f"""
Generate a deployment script for this application and target
environment. Include pre-deployment checks, deployment steps,
health checks, and a rollback procedure.
Application: {app_config}
Target environment: {target_env}
"""
return self.llm.generate(prompt)
Phase 6: Maintenance
AI monitors for anomalies, triages incoming bug reports, and proposes a likely root cause and fix. A human still validates the fix and decides when to deploy it.
class MaintenanceAssistant:
"""AI assistant for maintenance."""
def analyze_bug_report(self, report):
"""Suggest a likely cause and an investigation path for a bug report."""
return self.llm.generate(f"""
Analyze this bug report: likely cause, investigation steps, similar
past issues, and quick wins to try first.
Bug report:
{report}
""")
The Throughline
Every phase is affected, but not evenly, and not by replacing judgment. AI drafts, humans decide. AI generates options, humans pick and take responsibility for the pick. What used to take days of manual writing now takes hours of reviewing and editing, which is a real speedup, but it is a speedup in production, not in accountability. Someone still has to understand what shipped.
The teams getting the most out of this aren’t the ones who let AI run each phase unsupervised. They’re the ones who figured out exactly where in each phase a human check is non-negotiable, and automated the rest.
